Launch Go / No-Go Checklist¶
August-2026 pilot gate — re-check against current status
This go/no-go gate was written for the August internal pilot (the status and cycle below are from 2026-08-10, now past). The live readiness view is the 8-Week Lock Status. The gate discipline still applies — re-check each criterion against current Linear status before any go-live.
What launch is: a quiet internal pilot for two people, Jim (estimator) and Alex (PM), on the core Bid-to-Project flow plus importing their existing bids/projects. "It worked" = they import their real data with no corruption and run one bid end to end into a project without losing anything.
Current status (2026-08-10): happy path nearly done, no open urgent/high blockers, Marko + Marijana tested it. QA is finishing the remaining tickets. Cycle C11 (2026-08-09 to 2026-08-17) is active.
Go criteria (all must be true)¶
- Smart Import writes correct data - no PM=admin stamp (PIN-787), off-pattern folders are not silently skipped, drawings index. (Ivan B)
- A BuildingConnected bid is proven end to end - docs to takeoff to budget, walked once start to finish. (Marijana + Artem)
- Jim & Alex are seeded with real accounts + their own bids/projects. (Marko + Marijana)
- Margin masking covers all PM-tier roles - a regular PM cannot see cost/contract/vendor pricing, not just the assistant PM (PIN-151). (Marko)
- Delete confirmations in, dead-looking buttons fixed, client-side fetch retries in. (Frontend + Marko)
- Vendor RFP email is off by default (allowlist + test vendor only). (Marko + Artem)
- No open urgent/high QA tickets. (Marijana sign-off)
Flow¶
- Tuesday 2026-08-11 QA weekly sync - Marijana confirms the happy path and the go criteria.
- Demo to Conor - Marijana's video demos of the current implemented flow are the show-don't-tell artifact; confirm Jim + Alex are not blocked.
- Go live - production for Jim + Alex.
- After - remaining low/medium bugs fixed in production while Wave 1 feature work resumes.

Non-dev launch artifact for Tuesday: short screen-capture walkthroughs of the current app flow, so Conor sees delivery rather than hearing about it. Track that they are ready before the sync.
If a go criterion fails¶
Hold launch on that item only; it is a small gate list. Do not onboard Jim + Alex while any urgent/high QA ticket is open - they would hit the same bugs and lose trust. Re-check at the next QA sync.
