Launch Readiness — August 2026 (archive)¶
Historical — superseded by the live 8-week plan
This is the archived output of the 2026-08-04 launch workshop. The live plan and current readiness are the Project Timeline (Gantt) + 8-Week Lock Status (C14–C17) and the reconciled feature pages. These pages are kept for context; their dates, cycles, and status reflect early August 2026.

Launch framing (as defined in the workshop)
The first production launch was scoped as an internal pilot for two users — Jim (estimator) + Alex (PM) — on the core Bid-to-Project workflow plus importing their existing bids/projects, gated on Smart Import stability and a BuildingConnected-sourced bid tested end-to-end (docs, takeoff, budget).
The artifacts¶
| Page | What it is |
|---|---|
| Conor Briefing | The combined self-contained doc: understanding of the app, gaps, the Aug/Sep plan, and the decisions for Conor. |
| Launch Go / No-Go Checklist | The go/no-go gate for the pilot. |
| Launch Gap Register | Every first-version gap, categorized, with owner, effort, and the Linear ticket to reconcile against. |
| Feature Intake & Source of Truth | The capture → review → lock → build gate that stops mid-cycle scope churn. |
| Distiller Assessment & Intake Compiler | Evidence-backed review of the distiller spike + the staged intake-compiler design recommended in its place. |
| Feature Matrix | The red / yellow / green scope tracker (Launch · Aug Wave-1 · Sep Wave · Future). |
| Module Roadmap (HTML) | Per-module "built vs usable" audit — waves, owners, effort, confidence. |
| Master Feature List (CSV) | The full inventory as a spreadsheet, with source pointers per row. |
Three sources of truth (the workshop's core finding)¶
The workshop existed because three corpora disagreed:
| Corpus | Date | Canonical for |
|---|---|---|
| AI-prototype | ~June 2026 | The transactional core already shipped (bid, estimate, award, project, daily logs, Cara, Smart Import). |
| Cara-AI-design (Cloud Design) | 2026-07-27 | Visual system + forward modules (Executive suite, Takeoff Engine, Progress Drawings, floating Cara). "Build toward." |
| The monorepo (dev / staging) | Aug 2026 | Implementation reality — ~85% of the core value path done. |
Verdict: for the transactional core the prototype wins (don't rebuild what works); for the visual system Cloud Design wins, adopted post-pilot as a dedicated wave; for the forward modules Cloud Design is the spec. Cloud Design is not a spec for the shipped core.
